A demo on the manufacturer's sample file proves the machine switches on. Nobody was doubting that.
A demo that proves nothing costs you the strongest asset you had. You only get one demonstration per buyer, and spending it on a file that was engineered to succeed means the buyer's actual doubt — whether it handles their difficult case — goes unanswered and follows them all the way to the decision.
Why it happens
Sample files are chosen by manufacturers because they run cleanly. That is exactly what makes them worthless as evidence. The buyer is not asking whether the machine works in ideal conditions; they are asking whether it works on the case that has been failing in their lab for six months.
Running their own case flips the entire dynamic. It stops being your presentation and becomes their test, and a test they designed is one they believe. It also removes the standard objection — ‘that is your demo file’ — before they can raise it.
There is a risk, which is why reps avoid it: their case might not run cleanly. That is worth knowing on the demo rather than after the invoice. A failure you diagnose in front of them, honestly, builds more credibility than a sample file that sailed through.
The file that kept failing.
A lab has been having margin failures on posterior zirconia for months and cannot tell whether it is the disc, the mill, or the sintering program. Two vendors demo. The first runs a clean sample crown, beautifully, and answers no question the lab had.
The second asks for the file that keeps failing, runs it, and it fails again — in a specific, visible way that points at the sintering program rather than the mill. He says so, on the spot, knowing it costs him the mill sale that week.
He sold them the furnace instead, and the mill eight months later. The demo that failed was worth more than the demo that succeeded, because it answered the question they actually had.
What not to say
These are all demos designed to succeed. A demo that cannot fail cannot prove anything either.
“Let me show you what it can do.”
Why it fails Frames the demo as a performance with you as the performer. The buyer becomes an audience, and audiences applaud politely and then go get another quote.
“This is the sample file the factory provides.”
Why it fails You have announced that the test was designed by the party with an interest in it passing. Every result after that sentence is discounted.
“We can do a demo whenever you are ready — just let me know.”
Why it fails An open invitation with no case attached. It will be scheduled, run on defaults, and prove the same nothing the sample file would have.
What to say instead
Every one of these hands the test design to the buyer. That is the whole mechanism.
THE ASK — “Send me the file that keeps failing. We will run that one.”
Why it works Short, specific and slightly risky, which is why it lands. You have volunteered for the hardest possible test, and the willingness itself is the argument.
THE PRE-FRAME — “If it fails on your case I will tell you why, and it might not be the machine. Either way you learn something today.”
Why it works Removes the pressure to fake a result and makes an honest failure a valid outcome. It also positions you as diagnosing rather than selling.
THE COMPARISON SETUP — “Run the same file with whoever else is quoting you. If they will not, that tells you something too.”
Why it works Turns your willingness into a test of your competitors. Most will decline, and the decline does more damage to them than your demo could.
Try this week
For your next 5 demos, do not run a sample file at all. Ask for the case that is failing and build the demo around it, even if you have to reschedule to get the file. Note which buyers sent one — that is your qualification signal, and it is more reliable than anything they said on the phone.
