Ask a lab how they decide when to change a milling bur and the honest answer is usually that they change it when it snaps, or when a case comes back. Both are late.
What wear actually does
A carbide bur does not lose its ability to cut in a single moment. The cutting edges round over gradually. The tool keeps removing material, the mill keeps completing the job, and the machine reports no error.
What changes is edge definition. A rounded tool cannot reproduce a sharp internal line angle or a fine margin, so the margin comes out slightly rounded and slightly oversized. On one unit that is invisible. Across the twenty units you milled after the tool passed its useful life, it is a batch of restorations that all seat a little proud.

Why the mill will not tell you
Tool life counters in CAM software count time or distance, not condition. They are useful and they are an estimate based on assumed material. Mill a disc of high strength 3Y and you consume tool life several times faster than the same minutes spent in PMMA.
A counter set for a mixed workload will be wrong in both directions — conservative on soft material, dangerously optimistic on hard.
Setting a real interval
Count units, by material class, not minutes. Start with the manufacturer figure, then track it. Mark a new bur, run it, and inspect margins on a sample restoration every 25 units under magnification. You will find the point where definition starts to soften, and that number is your interval.
Then buy at that interval rather than at failure. A bur is a consumable priced in the tens of dollars. A remade crown costs materially more, and a batch of them costs a client.

Coating changes the number
A DLC coated carbide tool holds its edge substantially longer in zirconia than uncoated carbide, because the coating resists the abrasive wear that rounds the edge. The interval is not the same tool to tool, so recalibrate when you change type.

Building the interval from your own data
Take a new bur and mark it. Record the unit count as it runs, and every 25 units inspect a finished margin under magnification at consistent lighting.
You are looking for the point where the margin stops being crisp. It is a gradual change, so compare against a photograph of the first unit rather than against memory. When you can see the difference side by side, that unit count is your interval.
Set the replacement point at roughly 80% of it. The last 20% of a tool's life is where the risk concentrates and the savings are trivial.
Why one interval will not cover everything
Tool life is material dependent to a degree that surprises people. The same bur in PMMA will outlast its life in high-strength zirconia several times over.
A single interval across mixed work is therefore wrong in both directions: you discard usable tools after soft jobs and run worn tools through hard ones. Track by material class, or at minimum by hard and soft.
The cost comparison nobody runs
Put the two numbers next to each other. A milling bur is a consumable in the tens of dollars. A remade crown consumes the disc, the machine time, the technician hours, the sintering slot and the courier — and if it reaches the practice before it is caught, a client relationship.
Even at a conservative estimate, replacing a bur early is cheaper than the second remake it prevents. Labs still run tools long because the bur cost is visible on an invoice and the remake cost is distributed across the week.
Stock the interval, not the emergency
Running out of a tool mid-job forces the worst decision available: finish the disc with a worn bur. Hold enough stock to cover your interval plus lead time, and order on a schedule rather than when the drawer is empty.
